It doesn't matter how the mess was made. A legacy enterprise ends up here through decades of mergers, regional rollouts, and systems bought before “integration” was ever a requirement. A digital-native company ends up here just as fast: a new SaaS tool added every quarter, a growth stack stitched together in eighteen months, an AI product bolted onto data that was never meant to be reasoned over. Old company or young, online-first or brick-and-mortar: the pattern is the same. Nobody designed the systems to talk to each other.

The failure shows up identically everywhere. A CRM that doesn't know its own customers are the same customers in the billing system. A field called “region” meaning something different three systems over. Ask an AI agent to reason across that, and it won't tell you it's confused: it gives you a fluent, confident, wrong answer. Worse than no answer.

We used to fix this the old way: bespoke data lakes, one client at a time, months of delivery, a scope-of-work with an out-of-scope section that was really an admission. This wasn't a capability, it was a project, repeated from zero for every new client.

The real bottleneck was never the model. It's identity resolution.
